Thanks for the note. It's important that you provide such feedback.

From your description of the old piston seals fit, your seals were fully worn. The O-rings (inner rings) should have had flat top and bottom surfaces and have lost much of their elasticity. Thus your vanos was failed and replacing the seals repaired it. This repaired your variable valve timing system.

I expect you did not receive performance improvements because you have another problem with the car. Your symptom of cold start idle irregularities is a sign of this. Here are some ideas for assessing your likely problem.
On a cold start, open the hood and listen for a whistle. Try to find its location. A whistle is an indication of a vacuum leak.
The CVV (crankcase vent valve) and associated hoses are a common culprit for a vacuum leak. These fail in ~80-100k miles.
The air intake boot at the ICV (idle control valve) branch can have cracks in the accordion valleys at the elbow.
The DISA valve on the newer models (01+?) experiences a vacuum leak at the sealing point with the intake manifold. You can try wrapping it with one layer of electric tape to facilitate a tighter seal. Also remove the DISA valve and inspect the flap. It should rotate with resistance and spring back when released. The DISA is a 4”x6” black box at the side of the intake manifold adjacent to the air intake boot and MAF sensor.
The MAF (mass air flow) sensor can get fouled or fail. It’s in series with the air intake boots. Take it out and clean it with CRC MAF spray cleaner. Do not use after market engine air filters, they can foul the MAF with oil.
Pre-cat O2 sensors have a lifetime of 100k miles. They have strong influence on fuel consumption and engine performance. This will not cause the cold start idle problem.
Read your long term fuel trim values. These should be within +/- 3%. If this is greater, then it’s an indication of an air/fuel mix problem.

A BMW independent mechanic should be able to help you with all this.
