i hat the exact opposite problem from cold i had to warm the glow plugs about 6 times and then turn it over for about 20 seconds before it would go but when warm it would go first time what was causing the problem was the top cover on the diesil injector pump was leaking fuel so air was getting in the fuel system i then made the mistake of taking the top off the injector pump and then failed to fit it back together correctly when i turned the engine over i snapped the shaft inside the pump. It took me nearley 6 weeks to find a second hand pump for 150 pounds as a recon one would have cost 750 pounds you also need a special bmw tool to remove the pump this tool screws into the timing chain casing you need to remove the fan belt tensioner and the ally bracket that is screwed into the timing chain case you will then see the end of the pump shaft facing towards the radiator with a sprocket on the end or it (timing chain turns this sprocket)the shaft is a tapered shaft so when you un do the nut holding the sprocket on it wont just be able to seperate the two. you then get the bmw tool which screws into the timing chain case until hand tight in the centre of the tool there is a threaded bar about 2 inches long you turn this clockwise until the end of it touches the pump shaft, next un do the 2 bolts that hold the injector pump to the timing chain case (one or them is hard to get to) then carry on turning the threaded bar (with a spanner) this will push the shaft out of the middle of the sprocket (there is also a small woodruf key on the shaft so the pump timing will be correct when you replace it dont loose it ) now remove the six injector pipes from the back or the pump and the large black plug on top of the pump then remove the fuel line. also as you may notice you will need to remove the inlet manifold to carry out this job you should now be able to remove the pump.DO NOT REMOVE THE BMW TOOL FROM THE TIMING CHAIN CASE AS IT KEEPS THE SPROCKET AND TIMING CHAIN IN PLACE IF YOU REMOVE IT IT MEANS DISMANTLING THE ENGINE TO SORT IT AND AS FAF AS I CAN SEE ITS AN ENGINE OUT JOB) As for using your replacement pump you need to look on the side of your origonal pump there is a laser cut serial number either on the side or the bottom. you then need to contact a diesil specalist to find out wether your replacement pump will work as i learned eaven if the pumps look identical if it has the wrong serial number the car will not start or run as far as i know there are 3 variants of injector pump for the 325 tds depending on the year of the car. also not sure where you live or eaven if your in this country but i bought the correct tool from bmw and have a spare one if you need one
